🧰 Before you start

🪜 Steps (tick as you go)

  1. ☐
    1. Pick one bottleneck

Ask yourself where marketing work piles up. Start with one role only, for example 'plan and write the weekly email'.

  2. ☐
    2. Make a Project for that role

In ChatGPT, create a Project (a folder that keeps instructions and files together) named after the role, e.g. 'Email planner'. Add your past emails, offer and customer notes as files.

  3. ☐
    3. Write its operating guide

Paste the 'Teammate operating guide' prompt below into the Project's instructions, filled in. It covers the seven checks: done, trigger, instructions, context, tools, skills and boundaries.

  4. ☐
    4. Create your dot

In the ChatGPT desktop app or browser, create your dot and let it introduce itself. Connect only the apps it needs for this job.

  5. ☐
    5. Make the dot chief of staff

Paste the 'Chief of staff' prompt below into your dot. Set its rules to 'Ask before taking action' for sending, posting or spending.

  6. ☐
    6. Run one cycle

Ask the dot to start this week's email. Approve the direction when it asks, then check the draft before anything is scheduled.

  7. ☐
    7. Check against the goal

After two or three weeks, ask the dot whether the work moved your goal (sign-ups, enquiries, sales). Cut what doesn't help.

  8. ☐
    8. Optional: add the next roleOptional extra

Only when the first role works, add a second Project (e.g. 'Content researcher') and tell the dot how the handoff works.

💬 Prompts to copy

💬 Teammate operating guide
You are [name], my [role, e.g. email marketing planner] for [business], which sells [offer] to [customers].
Done means: [e.g. one approved email plan per week: subject line, main idea, 3 points, call to action].
Trigger: [e.g. every Monday when my chief of staff asks, or when I ask].
How to do it: [your steps, e.g. look at last month's emails in the files, note which got most clicks, suggest 3 ideas, write the chosen one].
Use only: the files in this Project and facts I give you. Never invent results, prices or testimonials.
Boundaries: you draft only. You never send, schedule or publish. Hand your finished draft to my chief of staff with a one-line summary.
If anything is unclear, list your questions first.
💬 Chief of staff (paste into your dot)
You are my marketing chief of staff. Our goal this quarter: [e.g. 40 new enquiries a month].
Team: [Email planner Project], [Content researcher Project, if any]. Each has its own operating guide.
Each week:
1. On [Monday 9am], start the email planner and bring me its 3 ideas. Wait for me to pick one.
2. When I approve, get the draft written, check it against the operating guide, and show me the final draft.
3. Only after I reply 'approved', prepare it in [email tool] as a draft, or schedule it if I say so.
4. Every Friday, tell me in 5 lines what was done, what's stuck, and whether it moved the goal (use real numbers from [email tool] if you can see them; if not, say so).
Ask before you send, post, schedule, buy or delete anything.
